Proforma Email Program Audit · MNTD (wearmntd.ca)

A 41/100 program (up from 34) — moving the right direction, biggest lifts still ahead.

Outside-in audit. No account access. Klaviyo on shared sending infrastructure. Evidence window now includes: 21 marketing campaigns (Jun 21, 2026 → Oct 30, 2026), 9 transactional fulfilment emails (Jul 9–11), 2 SMS threads, a full mobile + desktop mystery shop, an in-store visit at Knix Eaton Centre, a real order, and the physical unboxing. CASL regime.

Progress over 3 months · Jul 24 → Oct 31, 2026

Material improvement · band crossing At Risk → Underperforming

Rescored against the refreshed outside-in corpus (21 marketing campaigns observed, Jun 21 → Oct 30, 2026, +16 vs. the Jul 24 cut). Four dimensions moved up; five hold. Structural anchors (DMARC p=none, zero cart-abandon flows, zero first-name personalization in subject lines) still cap the band.

Methodology note. The entire audit is outside-in — no ESP or Shopify account access. Dimensions requiring account data (D2 Lifecycle flow internals, D3 Segmentation library, D8 Measurement) are rated at the lower confidence this vantage permits. Once an engagement starts, those three dimensions re-score with High confidence against actual Klaviyo flow data, segment library, and attribution — expect another band shift when that happens.

Underperforming
Distinctive brand · early-stage program

MNTD has the bones of a real brand — distinctive positioning, credible origin story, mature parent playbook (Knix) to draw from. But the observable email and SMS program is operating at a fraction of its potential. In seven days: image-stacked emails with minimal copy, a welcome series firing as a broadcast flow, an SMS program with a broken double-subscribe loop, and a discount conflict between SMS and email.

Findings by dimension

Each dimension mapped to the mystery-shop evidence and the specific fix path. Highest-weight-lowest-score dimensions ranked first.

D2 · Lifecycle / flow coverageWeight 20 · Score 0.5 / 5 · Confidence: Low
Zero cart / checkout / browse-abandon flows — confirmed by mystery shop
Welcome flow confirmed (first email within minutes of subscribe). Two more emails in the following 3 days — all under the same X-Kmail-Flow: XbyBZ5 tag, confirming broadcast, not branched. Mystery-shop cart abandoned Jun 21 → zero recovery email or SMS through Jun 28. No winback. No browse. Transactional lifecycle exists (9 fulfilment emails Jul 9–11) but is chained to carrier events with lag (MNTD's "delivered" arrives ~1 hour after the physical package). Post-purchase MARKETING lifecycle is still absent — no first-wear, no care, no re-engagement flow observed.
Fix path: Flow audit with account access = first working-session deliverable. Priority order: cart/checkout abandon → post-purchase → browse abandon → winback.
D1 · Deliverability & list healthWeight 20 · Score 2.0 / 5 (↑ from 1.5) · Confidence: Med
DMARC fail on 7 of 14 original emails · fix mostly held through refresh (15/16 new sends from .ca, 1 regression)
DMARC policy on wearmntd.ca is p=none (monitoring only). BIMI skipped on all five marketing emails ("insufficient dmarc"). Marketing: 3 of 5 send from info@wearmntd.com (Jun 21/22/24) while DKIM auth is on wearmntd.ca — iCloud DMARC verifier logs fail. Jun 28 and Jul 7 send from info@wearmntd.ca and pass: proof the fix is a config, not an infra rebuild. Transactional: the same split — order confirmation from .ca (pass), 4 shipping-update emails from .com (fail).
Fix path: Align From address to wearmntd.ca across all Klaviyo flows and campaigns, or set up DKIM on wearmntd.com. One DNS change, Day 1.
D3 · Segmentation & personalizationWeight 12 · Score 0.5 / 5 · Confidence: Med
"Hi, there." — no first-name merge, no behavioural branching
Zero first-name personalization across all five marketing emails. Same discount code across email and SMS with no channel differentiation. No dynamic product recs visible. No segment split between new-and-returning, high-intent-and-low-intent, or the three segmentation lanes identified in the proposal (Section 10).
Fix path: First-name merge in Day 1 template pass. New vs. returning segment in Sprint 2. Dads-with-daughters onboarding tag in Sprint 3.
D5 · Offer & margin strategyWeight 10 · Score 1.5 / 5 (↑ from 1.0) · Confidence: High
Zero percent-off codes across 16 refresh campaigns (distinctive discipline) · welcome-code SMS/email conflict still breaks trust at first purchase
Welcome code doesn't apply to bundles — the highest-AOV product. No disclosure at offer stage. And within 24 hours: SMS says 20% off, emails say 15% off, same code. Trust hit at the moment of first purchase. Post-purchase evidence adds two more offer problems: (a) the GWP threshold made me buy less to protect the free Tee, working against AOV, and (b) actual delivery was ~40 hours on the free tier, making the paid expedited option a commercial mystery.
Fix path: Reconcile SMS + email welcome copy Day 1. Disclose bundle exclusion at offer stage. Consider a separate bundle-specific welcome offer.
D7 · Conversion path & trackingWeight 8 · Score 1.0 / 5 · Confidence: High
Six-step welcome-code journey + four-decision product path
Welcome code WELCOMEMNTD1557TPTGFM — 22 characters, no deep link, no auto-apply. Mobile product flow: Style → Colour → Size → Length, each reloading and losing context on back-navigation. Desktop shop adds: Klaviyo welcome code silently dropped from the cart after a few bundle iterations — no toast, no explanation. All compound to raise cart abandon.
Fix path: Shorten code (MNTD15) or Klaviyo unique codes with deep-link auto-apply. Cut product path to two upfront choices with size flyout.
D6 · Creative, copy & UXWeight 10 · Score 3.5 / 5 (↑ from 2.5) · Confidence: High
Problem-first voice sharpens materially in refresh window — "Men leak", "Chafe?", "1 in 4 men leak" — distinctive and sharper than Knix parent in the same window
The three welcome emails render as image stacks — accessibility and dark-mode legibility both suffer. Templates render at 600px and 640px inconsistently. Brand voice IS there in the Jun 28 "For the guys who don't overthink getting dressed" campaign AND the Jul 7 CoolShift Tee campaign (5-star verified-reviewer social proof, product-feature callouts, cool-comfort narrative) — the brand CAN do creative, it just doesn't in the welcome series. Post-purchase adds a missed brand-moment: the interior label is a physical annoyance where a Ted Baker–style "have a nice day" could be a delight-loop.
Fix path: Copy-first templates for welcome + browse-abandon. Consistent 600px table width. Alt-text on all images.
D4 · Campaign strategy & calendarWeight 10 · Score 3.0 / 5 (↑ from 2.0) · Confidence: High
Refresh window surfaces real campaign craft — thematic Buffer-protection arc Aug 23 → Oct 17, Best Damn Tee bookends, send-day distribution normalized
Two campaigns observed — Jun 28 "For the guys who don't overthink getting dressed" and Jul 7 "Beat the heat without breaking a sweat" (CoolShift Tee) — show the brand can do editorial with product narrative and social proof. The problem is the calendar isn't tied to a commercial strategy — no gifting arc, no seasonal storytelling, no product-drop rhythm. And the 9-day gap between the two campaigns leaves warm subscribers cold.
Fix path: 90-day content-plus-commercial calendar. Q4 gifting arc anchored to dads-with-daughters segment.
D8 · Measurement & reportingWeight 6 · Score 1.0 / 5 · Confidence: Low
No visible reporting layer — no unified RFM / cohort / LTV view
From the outside: no evidence of a reporting layer beyond Klaviyo defaults. No cohort segmentation into Klaviyo templates. No LTV or first-purchase attribution in email UTMs.
Fix path: Retention X wired to Shopify + Klaviyo in Sprint 2. Shared change log + weekly working note in the Growth Automated dashboard from Day 1.
D9 · Compliance & consent (CASL)Weight 4 · Score 3.5 / 5 · Confidence: High
CASL holds — physical address, unsubscribe, consent all present
Explicit consent SMS opt-in (JOIN token confirmed). Physical Canadian address in the footer of every email. Unsubscribe link on every send. This is the only dimension that clears the AA bar today — a solid base to build on.
Fix path: Maintain and monitor. Add BIMI once DMARC is at p=quarantine.
Post-Purchase · supplementary (not scored)11 observations · PP-1 through PP-11
Delivery-to-doorstep · where the brand should feel most present, and where it's easiest to disappear
Post-purchase evidence gathered after the initial audit window: 9 transactional fulfilment emails (Jul 9–11), a delivery SMS from an unrecognised number, order-tracking web views on mobile, and the physical unboxing. Distinct findings: (a) MNTD notifications drift out of sync with the carrier's real-time state — MNTD's "delivered" arrives ~1 hour after the physical package, (b) FleetOptics carrier emails and SMS are entirely unbranded and first read as spam, (c) ~40-hour delivery on the free tier makes the paid "expedited" option a commercial mystery, (d) no first-wear or care education at a premium $55 price, (e) the interior label is a physical annoyance and a missed brand-moment opportunity, (f) the 15% welcome popup fires on the post-purchase order-tracking page.
Fix path: Own the post-purchase communication stream (either MNTD-only or clean handoff to carrier — never both), add a 24h first-wear email that owns break-in + care + wash, redesign the interior label as a delight moment, suppress popups on authenticated / order-history views, and reposition the shipping tiers to capture the value of the current free-tier speed.
